    A global independent safety science company with more than a century of expertise innovating safety solutions needed to scale four simultaneous software development teams at a pace and quality level they had previously associated only with large global integrators. ConsultNet became their exclusive nearshore partner, onboarding 32 engineers across four pods in six weeks while delivering approximately 60% cost savings and full U.S. time zone overlap. Seven months in, what began as a single engagement has grown into a cross-functional partnership spanning development, purchasing, administration, and data support.

    CHALLENGE 

    As part of a broader internal systems modernization effort, the global organization needed to rapidly stand up four simultaneous software development teams, each led by a different director and each with a distinct but overlapping skill profile. Two realities shaped the challenge. First, they wanted value-priced nearshore resources without sacrificing meaningful overlap with U.S. work schedules. Second, they had historically partnered with large global integrators like TCS and Deloitte and had real concerns about whether a smaller, more specialized firm could match the volume, speed, and talent quality they were accustomed to receiving from those organizations.  

    Once budget and hiring approvals were finalized, the expectation was aggressive. Roughly 30 highly skilled engineers needed to be onboarded within four to six weeks across .NET/C#, React, automated test, and Azure skill sets, along with a single partner who could work hand in hand with four different directors to manage interview scheduling, candidate traffic, onboarding logistics, and ongoing team support. All of it had to happen under compliance standards more rigorous than those of the average client.  

    SOLUTION

    ConsultNet leveraged its nine-year nearshore history and boots-on-ground presence in Mexico to build four fully staffed, compliance-ready development pods from the ground up. Because the opportunity had been cultivated for nearly a year before the project officially kicked off, the team was prepared to move the moment approvals came through, delivering end-to-end recruiting, onboarding, and team support across all four pods in parallel.  

      • Tapped an existing pipeline of .NET/C#, React, automated test, and Azure talent across Mexico, with no passive bench required  
      • Scheduled more than 100 interviews in four weeks using a custom tracking tool that quickly became the system of record for the client’s line managers  
      • Shipped compliant laptops directly in-country, pre-loaded with the required security agent, configured antivirus, and a consistent approved operating system, eliminating customs friction and ensuring day-one compliance  
      • Delivered a full nearshore onboarding tutorial to client line managers, cutting time to productivity and becoming their internal reference for future nearshore hires  
      • Provided ongoing coaching to consultants and line managers on delivery expectations, meeting etiquette, and cross-cultural engagement  
    DELIVERING LASTING IMPACT

    Within six weeks, 32 engineers were fully onboarded across the four pods, delivering approximately 60% savings compared to equivalent U.S. resource costs and complete time zone overlap with the client’s Eastern and Central time zone managers.

    Talent quality has stood out in particular, with engineers initially placed at mid-level elevated to senior roles and several seniors promoted into principal-level responsibilities, all while continuing to operate within their original scope and without a single replacement required across the entire engagement.

    What began with four development managers has since grown to seven, and the partnership has expanded well beyond software development into purchasing clerks, administrative resources, data entry support, and software architects, with the client now reaching out proactively whenever new needs emerge, often with requests that fall outside the original project scope.

    The relationship has moved well past traditional client and vendor dynamics. With internal support scaled to match, including a dedicated account executive for the Mexico side and active involvement from senior leadership, ConsultNet is now embedded as a trusted partner across the client’s nearshore operations.
